Good cold emails are short, specific and about the reader. Instantly's 2026 benchmark found that top campaigns keep emails under about 80 words, and that 58% of replies come from the first email, with follow-ups producing the other 42% (Instantly, 2026). Here are five frameworks we use, with examples written for B2B service companies.
1. Problem, Agitate, Solve (PAS)
Subject: winter contracts at [Plaza name]
Hi Maria, most plaza managers we talk to lock in snow contracts in September, then scramble when a contractor misses a 5 a.m. storm. A missed clear-out means slip-and-fall exposure and angry tenants. We run 24/7 monitoring with a 2-hour response guarantee across Peel. Worth a 10-minute call before you finalize?
2. Before, After, Bridge (BAB)
Describe today, a better tomorrow, and how you get there. It works well when the reader already feels the pain.
3. The observation opener
Start with something true and specific about their company: a new location, a hiring post, a project in the news. One accurate sentence beats a paragraph of generic flattery.
4. Value first
Offer something useful with no strings attached: a checklist, a short audit, a sample of their target market. It lowers the bar to reply.
Hi Tom, we put together a one-page parking-lot spring checklist for Ontario property managers (line repainting, sweeping, sealcoating timelines). Want me to send it over?
5. The short follow-up
Follow-ups should add something new, not just "bumping this." Two or three steps, spaced three to five business days apart, is plenty for most B2B audiences.
Rules that apply to every framework
- One idea and one call to action per email.
- Plain text, no images, at most one link.
- Subject lines of two to five words, lowercase, specific.
- Personalise the first line; segment the rest.
- CASL basics in every message: who you are, a mailing address and an unsubscribe option.
Measure, don't guess
A/B test one variable at a time (subject, opener or call to action) with at least a few hundred sends per variant before declaring a winner. Our benchmark article explains what a good reply rate looks like.
